The Challenge

A commerce startup had found something customers loved: a Shopify app that let stores sell and support customers over WhatsApp. Adoption was climbing fast — which was exactly the problem. The architecture that got them to a few thousand stores was buckling on the way to the next tier.

Message delivery lagged during peak sales events, precisely when merchants needed it most. Onboarding each new merchant involved manual setup, so growth was capped by the team's own hours. A single noisy tenant could degrade performance for everyone.

They needed to scale WhatsApp-based commerce to tens of thousands of merchants while keeping messaging real-time and reliable — and turn onboarding into something that happened without anyone on the team lifting a finger.

Our Solution

We re-architected the platform around a queue-backed messaging pipeline with rate-aware delivery, so messages were dispatched within provider limits and never dropped or throttled during a rush. Peak sales days stopped being a source of dread.

Multi-tenant isolation ensured one merchant's volume could never starve another's, and self-serve onboarding replaced the manual setup entirely — a new merchant could connect their store and be live in minutes. Caching and read replicas kept storefronts fast even under heavy concurrent load.

Deep Shopify integration synced catalogs and orders automatically, so merchants ran WhatsApp commerce without leaving the workflow they already knew. The platform met them where they were instead of asking them to change how they work.

Our Approach

  1. 1

    Bottleneck analysis

Profiled the existing app under load to find exactly where message delivery and tenancy broke down.

  2. 2

    Queue-backed messaging

Rebuilt delivery around a rate-aware queue so peak volume degraded gracefully instead of failing.

  3. 3

    Multi-tenant isolation

Isolated tenants so no single merchant's traffic could affect the performance of others.

  4. 4

    Self-serve onboarding

Automated store connection and setup, removing the manual step that capped growth.

The Outcome

  • Growth decoupled from manual onboarding effort.
  • Reliable, real-time messaging that held up on the busiest sales days.
  • Headroom to keep scaling without re-architecting again.

They took our early app and turned it into infrastructure that scaled to tens of thousands of merchants. Messaging stayed fast even on our biggest sales days.
